Planning the transformation program

SAP S/4HANA Transformation
Universitätsmedizin Rostock (Rostock University Medical Center) is one of the largest medical care providers in Mecklenburg-Vorpommern. With over 4,500 employees in clinical, administrative and research areas across various locations, the Universitätsmedizin Rostock is considered a maximum care provider.
For the major task of an SAP S/4HANA transformation, Universitätsmedizin Rostock (UMR) relied on UNITY‘s expertise and experience. The comprehensive project was initially planned together in a preliminary study that included a detailed calculation of costs and expenses. Firstly, the system status was evaluated according to criteria for an S/4HANA transformation. Secondly, the actual processes were analyzed in order to identify the greatest need for change. This already revealed inefficiencies that were to be eliminated in the course of the transformation. Based on this, the program components and structure for the transformation of the processes could then be defined. UNITY‘s experts drew up a concrete schedule and action plan for the transformation and also provided implementation recommendations for the processes and functions that could not be mapped in the S/4 standard. The preliminary study laid the foundation for the next steps, which were also supported by UNITY: the optimization and redefinition of the processes and the concerted implementation of the preparatory measures required. With the introduction of sustainable process governance, structures were created for regular reviews and adjustments to processes. This ensures that UMR remains adaptable and can react quickly to changes. Innovations and suggestions for improvement will be integrated systematically, which will contribute to a continuous increase in performance. At the same time, clear process structures and defined responsibilities reduce stress and uncertainty among employees, which increases their satisfaction and reduces staff turnover in the long term.
Decision security for management through preliminary study
Defined program structure with concrete time and action plan
Quantification of internal and external costs and expenses
“UNITY supported us effectively in planning the transformation program through a structured approach, the right project setup and sound IT expertise. The comprehensive preliminary work laid the foundation for a stable and future-oriented transformation. In addition, we have already achieved initial results in process management and in the optimized target processes. We look forward to continuing our constructive collaboration!”
